A Q4 Website Timeline That Starts in September

The gap between a smooth Q4 and a frantic one is about six weeks of unglamorous preparation. Here is the schedule we run with clients, working backwards from the point where nobody wants to touch anything.

First half of September: decide and audit

  • Set your freeze dates and circulate them.
  • List everything you want live by November, then cut it in half. The half that survives should be things that affect revenue.
  • Audit last year: which pages, campaigns, and offers actually produced business? Do those again before inventing new ones.
  • Check hosting capacity against last year's peak traffic, and confirm what your plan's limits are.

Second half of September: build

  • Build seasonal pages and promotions now, unpublished. Copy, images, and offers finished, waiting for a date.
  • Update holiday hours everywhere: website, Google Business Profile, other listings, and any automated messaging.
  • Do the risky technical work: platform updates, plugin majors, payment changes, hosting moves. All of it, now, with time to find problems.

First half of October: test

  • Run a full purchase or inquiry, on a phone, on cellular, end to end. Confirm receipts and notifications arrive.
  • Test the site under load if you expect a spike.
  • Check speed on your highest-traffic templates, especially product and landing pages.
  • Verify backups by restoring one, and confirm the restore path is documented.

Second half of October: freeze and staff

  • Freeze structural changes. Content edits only.
  • Write the on-call plan: who responds, how they are reached, what access they have, and what the escalation path is.
  • Schedule the takedown. Put a calendar entry in January for removing seasonal material, because the site with a stale holiday banner in February is always the one that skipped this step.

The point of the timeline

None of these tasks are difficult. They are only difficult in the third week of November, with traffic arriving and nobody available. Doing them in September costs the same hours and removes the risk entirely.
